Google 調査で明らかになった採用活動の秘密(ビッグデータは大して役に立たないかもしれない)

ニューヨークタイムズがGoogleの人事管理部シニアバイスプレジデントであるLaszlo Bockにおこなったインタビューが面白い。

「ヘッドハンティングにおいては、ビッグデータは大して役に立たないかもしれない」と題されたこの記事は、Googleが採用活動において行ってきたビッグデータを使った調査結果が報告されている。

その結果として明らかになったこととして、下記があるようだ。

1.  採用面接の成否は面接官の能力に依存しない

Years ago, we did a study to determine whether anyone atGoogle is particularly good at hiring. We looked at tens of thousands of interviews, and everyone who had done the interviews and what they scored the candidate, and how that person ultimately performed in their job. We found zero relationship. (何年か前に採用がうまい人というのはどういう人なのか、ということを研究した。何万にもおよぶ採用面接と、それを実施した人、また彼らが候補者をどう評価したか、また結果として採用された人がどのようなパフォーマンスを仕事の中で発揮したのかを調べた。その結果わかったことはこれらに何の関係もない、ということだった)
2. 「Googleの入社試験」とかで紹介されているような、「難問」は全く役に立たない
On the hiring side, we found that brainteasers are a complete waste of time. How many golf balls can you fit into an airplane? How many gas stations in Manhattan? A complete waste of time. They don’t predict anything. They serve primarily to make the interviewer feel smart.(採用においては、「難問」は全くの時間の無駄だった。「飛行機には何個のゴルフボールを入れることができるか?」とか「マンハッタンにはガソリンスタンドが何軒あるか?」というような質問は完全に時間の無駄だ。そういう質問ではなにも予測できない。強いて言えば、面接官が賢そうに感じることを手助けするぐらいか。)

※上記の本の情報は頭の体操ぐらにしかならないらしい。

3. 採用に役に立つのはその人の行動に関する質問
Instead, what works well are structured behavioral interviews, where you have a consistent rubric for how you assess people, rather than having each interviewer just make stuff up.(逆に、役にたったのは体系的な行動に関する質問だ。それぞれの面接官に勝手に面接をやらせるよりも、「どのように人を評価するか」ということについて一定の枠をもうけることが有効だ。)
Behavioral interviewing also works — where you’re not giving someone a hypothetical, but you’re starting with a question like, “Give me an example of a time when you solved an analytically difficult problem.” The interesting thing about the behavioral interview is that when you ask somebody to speak to their own experience, and you drill into that, you get two kinds of information. One is you get to see how they actually interacted in a real-world situation, and the valuable “meta” information you get about the candidate is a sense of what they consider to be difficult.(行動に関するインタビューも役に立つ。仮説を投げかけるのではなく、「 難しい問題を分析的に解決した例を教えてください」というような質問から始めるのだ。行動に関するインタビューの興味深い点は、面接対象者に彼らの体験を話すように求め、さらにそれを掘り下げていくと2種類の情報を得ることができることだ。一つ目は、面接対象者が現実の世界において、何に興味を持つのかがわかる。そして二つ目は彼らが何を難しいと感じるのか?というメタ認知に関する情報だ。)

3. リーダーにとって重要なのは一貫性
We found that, for leaders, it’s important that people know you are consistent and fair in how you think about making decisions and that there’s an element of predictability. If a leader is consistent, people on their teams experience tremendous freedom, because then they know that within certain parameters, they can do whatever they want. If your manager is all over the place, you’re never going to know what you can do, and you’re going to experience it as very restrictive.(リーダーにとって重要なのは、その人に一貫性があって、意思決定がフェアであるために、その人の行動が予測しやすいことだ。リーダーに一貫性があれば、チームメンバーは大きな自由を手にすることができる。なぜなら、一定の条件のもとではどんなことにもチャレンジすることができることがわかるからだ。もし、マネジャーがいろんなことに口を出すようであれば「自分は何をできるのか」ということがわからないし、結果として非常に息苦しい環境だと感じてしまう。 )
※ここら編の話は、いままでにコンピテンシー関連でさんざん議論されてきたことと酷似していて、新しいことではない。

4. 学校の成績は入社後の活躍に全く関係ない
A. One of the things we’ve seen from all our data crunching is that G.P.A.’s are worthless as a criteria for hiring, and test scores are worthless — no correlation at all except for brand-new college grads, where there’s a slight correlation. Google famously used to ask everyone for a transcript and G.P.A.’s and test scores, but we don’t anymore, unless you’re just a few years out of school. We found that they don’t predict anything.(G.P.A.は採用においては役に立たないことがわかった。学校の成績も役に立たない。なんの相関も発見できなかった。ただ、新卒社員についてはわずかな相関が認められた。Googleは全ての応募者に対して、成績証明書やG.P.A.を提出させることで以前は有名だったが、大学を卒業して間もないケースでなければ今ではそれを求めていない。成績は就業後の能力を全く説明しない。
5. Googleでは、大学に行ったことがない人の割合が増えている
What’s interesting is the proportion of people without any college education at Google has increased over time as well. So we have teams where you have 14 percent of the team made up of people who’ve never gone to college. (興深いのは大学教育を受けていない人の割合がGoogleにおいて高まって来ていることだ。チームの中には14%が大学教育を受けていない人である場合もある。)
※これはかなり職種に影響されるはず。カスタマーサービスとか営業であれば確かに比率は高まりそうだ。該当部門の名前が知りたい。

6. 「人工的」な環境である「アカデミックの世界」で優秀であることは、実業の世界での優秀さを担保しない
Another reason is that I think academic environments are artificial environments. People who succeed there are sort of finely trained, they’re conditioned to succeed in that environment. One of my own frustrations when I was in college and grad school is that you knew the professor was looking for a specific answer. You could figure that out, but it’s much more interesting to solve problems where there isn’t an obvious answer. You want people who like figuring out stuff where there is no obvious answer.(アカデミックな環境は人工的な環境であると思う。そこで成功する人はそこで成功するようにトレーニング、調整されている。大学や大学院にいたころのフラストレーションの原因の一つが教授が特定の答えを探していることがわかっていたことだった。その特定の答えを探すのが仕事だ。しかし、明らかな答えがない問題を解決することのほうがよほど興味深い。明らかな答えがない中で、問題解決ができること人を採用したい。)
※この発言はどこかの採用担当者が言ってそうな、よく聞くフレーズ。 Laszlo Bockはこの仕事の前にはLinked in のプロフィールによるとMember, Board of Directors of AgilOneとなっているので、人事こてこての人ではないようなのだが、発言がまるでどこかの人事担当者のようになっているのはこの問題が普遍的なものであるからか、あるいは。

7.  人系の領域にビッグデータを活用することには限界がある
A. When you start doing studies in these areas, Big Data — when applied to leadership — has tremendous potential to uncover the 10 universal things we should all be doing. But there are also things that are specifically true only about your organization, and the people you have and the unique situation you’re in at that point in time. I think this will be a constraint to how big the data can get because it will always require an element of human insight.(ビッグデータをリーダーシップの研究に応用することは潜在的に大きな可能性があるが、結果については特定の組織や、その特定の状況/時間においての人々についてのみ実情を正確に表すことができる、という事柄もある。これは「どのようにデータを得るか」ということの制約による。なぜなら、それは通常、人間による洞察を必要とするからだ。)
In terms of leadership, success is very dependent on the context. What works at Google or G.E. or Goldman Sachs is not going to be the right answer for everyone. I don’t think you’ll ever replace human judgment and human inspiration and creativity because, at the end of the day, you need to be asking questions like, O.K., the system says this. Is this really what we want to do? Is that the right thing? (リーダーシップにおける成功はコンテクストに大きく左右される。Googleで通用すること、あるいはGE、あるいはゴールドマンサックスで通用することはいつも誰にとっても正しい事であるとは限らない。人間による判断やインスピレーション、クリエイティビティを排除することはできないと考える。なぜなら、いつも1日の終わりに問われるのは「システムはこういっているけど、これってほんとに私たちがやりたいことだっけ?しかもこれをやるとしても今が正しい時期なのかな?」と いうことだからだ。)
全体的に言えることは、グーグルの能力を持ってしてもリーダーシップやマネジメントを定量化したり一般化したりすることは現段階で不可能である、ということだ。結局のところ360度診断やクリティカル・ビヘイビア・インタビューなど人事領域の専門家が現状やっている手法がGoogleにおいても有効であった、ということが この問題の複雑さを表している。研究結果としてなんとも当たり前の結果になったのは皮肉だが、この規模で現状の手法の検証が行われた例は少なく、そういう意味では価値があることではないかと思う。
